Go about it right!
Are you in the process of hiring?
Have you hired staff that just didn’t work out?
We hear time and again clinic owners say that they just can’t hire good people.
There are failed expectations, or a lack of teamwork, or a host of other reasons why the new employees didn’t succeed for the business.
It is very easy to get frustrated by the whole process of trying to grow a team.
May we be candid for a moment? This might be a tough pill to swallow.
It’s not always the truth that finding good people to work (for me) is hard. Sometimes it’s that you aren’t the best leader to work for.
It’s true. And in part, this isn’t a criticism. If we are being honest here, 95% of us fail at being leaders to our team.
Why? Because we didn’t like being led ourselves, which is one reason why we started our own businesses.
That aside, consider what Kevin DeGroot, one of the partners in UNCAGED, has to say about his staff:
“I have the most incredible people who work for me, and yet there are still times that I am frustrated with them.
In my arrogance, I get frustrated and mad at them. But, then when I am able to slow down and be honest with myself, I realize that there is a ton of responsibility that I have as a leader that becomes the challenge.”
If you are constantly feeling like you can’t find good people to work for you, do some reflection to see how you may be impacting that scenario.
The shortcomings may be in the order of how things fall in your hiring process.
Bringing someone onto a team typically follows this order:
Hire for a Position.
Give that person Authority.
Give the person Responsibility.
Trust them with the above.
Develop a Relationship with them.
There is a valid reason why the process looks like this. It is because we usually are in a position where we need someone, and we needed them yesterday.
Do they seem to be the right fit? Yep! Great. Let’s go.
We hire people into a position and we give them authority. They have responsibility. We hope to build trust in them. Then, we hope to build a relationship with them; however, we are usually too busy to do so.
Many of our hiring woes could be avoided if we took the time to flip the whole script upside down.
In order for a “relationship” to work out, the Relationship needs to be the first step. No one can argue that a relationship is very important; particularly for teamwork.
From the relationship comes Trust from both parties.
You’ve got my back, and I’ve got yours.
With Trust, one can now be given the Responsibility to lead others, or to carry out certain important tasks.
It is through one having Responsibility that one gains Authority.
Let’s go back to that pressing need of hiring someone yesterday.
True, you may not have the luxury of building a quality relationship with that person before bringing them on board. However, consider this:
What if, in knowing you were going to be hiring in the future, you started getting to know potential candidates?
Maybe your potential employee is someone from your past?
Still, in bringing someone on board you can still go through the Relationship, Trust, Responsibility, Authority timeline through the way you carry out your on-boarding process.
It can be a common procedure for new employees to receive a handbook and sit through a day or two of videos or meetings with HR. Afterwards, the new hire is then pretty much thrown into the arena where they are allowed to ask questions as needed.
Instead, perhaps consider adopting an on-boarding process that lasts as many as six weeks.
Devote a minimum of two hours each day to fully mentor the new person on the culture and ways of your business.
This can be an effective way to develop a relationship, to build that trust, and for you to confidently pass along responsibility.
Just as your business didn’t grow by putting it in a microwave, you can’t expect to run new staff members through an air-fryer to get them functioning to your expectations.
A good question to ask yourself when you are hiring is what impact can you have to guide the journey to meet your expectations!
